Every bag inquiry ends with the same question: how much? And for years, our answer started with a guess.
Not a wild guess — an educated one, built on twenty years of cutting fabric. But still a guess. Lay the panels out in your head, add a bit for waste, add up the trims, and hope you did not miss anything. Then quote, and spend the next two days quietly worrying about it.
So we built ourselves a small tool. Nothing ambitious: one HTML file, double-click to open, no installation. Fill in the cut-panel dimensions and the material unit prices, press one button, and a few seconds later you have fabric consumption, waste, trim costs and the material cost per bag. It will not replace a final costing sheet, but it is close enough that you always know where you stand before you send that first number to a customer.
The four things that used to go wrong
Before the tool, every quote carried the same four risks:
- Counting panels in your head. Once a bag has more than ten pieces, you lose one or count another twice.
- Waste added by feel. Ten percent felt about right. Sometimes it was too little and we ate the difference; sometimes too much and the customer walked.
- Missing trims. Zippers, webbing, labels, eyelets, magnets — the small line items quietly add up.
- No one to ask about nesting. On a complicated shape, is it more efficient to lay the panel lengthwise or rotated 90 degrees? Trying both by hand for every panel is exactly the kind of work nobody does.
The tool turns each of those into a fixed rule instead of a judgement call. Same inputs, same answer — whoever runs it, whenever.
One file. No server, no installation
It runs entirely in the browser. The calculation part does not need the internet at all, so it works offline, on the workshop computer, on a laptop at a trade fair. Only the optional AI features require a connection.
Three steps:
- Set the basics — fabric width (140 cm by default) and waste rate (10% by default).
- Enter the panels — one row per piece: name, length, width, quantity. Add the shell fabric price, optionally the lining fabric, then your trims as name / usage / unit price.
- Click "Calculate" — the full breakdown appears on the right.
The rules are not a black box
A costing tool you cannot inspect is just another guess with a nicer interface. So here is exactly what it does:

| Material cost per bag | Shell + lining + trims (labour is calculated separately) |
Irregular panels are treated as their bounding rectangle — length × width. Always rounded up, never down. Better to carry a little extra than to run short mid-cutting.
Every single panel gets a line item in the output too: layout chosen, panels across, length used per row, pieces per metre, net consumption, consumption with waste. When a number looks surprising, you can trace it back to the row that caused it.
Then let AI double-check it (optional)
If you want a second opinion, the tool can hand the finished figures to a large language model and ask it to review them. You supply your own API key — it stays in your browser, and requests go straight from your browser to whichever provider you picked. Nothing passes through us or any other middle server.
The AI review comes back with: does this nesting look reasonable, are there components or processes we forgot, what price range would you suggest, and what should you still ask the customer. There is also a rough-estimate mode — type one sentence describing the bag, get a suggested panel breakdown, push it into the form and refine from there.
The part that actually matters: knowing where you stand
This is the real payoff, and it took using the tool for a while to notice it.
When dimensions are filled in completely and honestly, a cost comes out in seconds — and it does not drift far from the real figure. Not a perfect match, certainly not a substitute for final costing, but comfortably inside the margin you need in order to answer a customer without hedging. You know immediately whether an inquiry is worth pursuing, whether the target price is realistic, whether there is room to negotiate.
Before, we either quoted slowly because we were checking everything, or quoted fast and hoped. Now the first number out is a number we trust. That changes how a conversation goes: less "let me get back to you", more "here is roughly where we land, let us refine it together".
The output helps too. Copy the whole breakdown and paste it straight into WeChat or Excel. Or export a complete costing sheet as a Word file that opens in Word or WPS. Whatever you typed last time is still there next time you open the tool.
Another step on our AI road
The pattern in this blog is always the same: find the repetitive, boring, error-prone job, turn it into a tool, then write down what happened. Quote calculation was one of the most repetitive jobs in our office — and one of the easiest to get quietly wrong.
It also helps our customers directly. When you send us an inquiry, we can tell you much faster whether your target price is workable, and what would need to change if it is not. Fewer round trips, fewer surprises later.
